Shipping Bulky Lightweight Products Without Losing Money

Cushions, lampshades, storage baskets, soft toys, yoga mats, artificial plants. Products that weigh almost nothing and cost a fortune to ship, because the courier bills the space they take up. If you sell anything in this category, volumetric weight is your largest shipping cost and the one worth the most engineering.

Bulky and light: where volumetric weight sets the price on every parcel

The problem, in numbers

A cushion cover with insert: 350 g, shipped in a 40 x 40 x 15 cm box. Volumetric weight 40 x 40 x 15 / 5000 = 4.8 kg. On a typical Zone C card that is the 3 to 5 kg slab at around Rs 210, for a product that might retail at Rs 699. Shipping is 30 percent of the price, before COD and GST.

The same cushion cover, insert removed and vacuum-packed with the cover in a 30 x 25 x 8 cm mailer: volumetric 1.2 kg, slab 1 to 2 kg, Rs 118. Still not cheap, but Rs 92 less, and the product arrives fine.

Strategy one: compress

Air is the enemy. Anything soft can be compressed.

  • Vacuum bags for cushions, bedding, soft toys, winter wear. A 4.8 kg volumetric parcel becomes 1.5 kg. The product recovers in an hour.
  • Roll instead of fold for mats, rugs, posters and textiles. A rolled yoga mat is a 60 x 15 x 15 cm cylinder (2.7 kg) instead of a 60 x 60 x 5 cm flat pack (3.6 kg).
  • Nest items that fit inside each other: baskets, bowls, planters. Sell in sets and nest the set.

Strategy two: ship flat, assemble at home

Furniture figured this out decades ago. A lampshade shipped as a flat panel with a clip frame is a 0.4 kg volumetric parcel instead of a 3 kg one. Storage boxes that fold flat, shelving that assembles, frames that ship as four rails. If the product can be designed to pack flat, the shipping saving can be larger than the manufacturing cost of the change.

Strategy three: right-size the box to the millimetre

For products that cannot be compressed or flattened, the box must fit. A 25 cm diameter lampshade in a 26 x 26 x 26 cm box is 3.5 kg volumetric. In a 30 x 30 x 30 cm box because that was in stock, 5.4 kg. Custom box sizes for your top bulky SKUs cost a little more per unit and pay back on the first order.

Strategy four: know the divisor and the slab edges

Volumetric weight uses a divisor of 5000 on domestic surface. Some air services use 4000, which makes the same box 25 percent heavier on paper. For bulky products, surface is almost always the right service.

And design to the slab edge. If the box computes to 2.1 kg, a 5 percent reduction in one dimension brings it under 2 kg and saves a slab. The rate calculator shows the volumetric weight for any dimensions before you order boxes.

Strategy five: price and position it

Some bulk cannot be engineered away. Then the shipping cost is a product cost and needs to be in the price or on the invoice.

  • Fold the freight into the price on the product page, and offer “free shipping” that is nothing of the kind. Buyers of bulky goods expect this.
  • Charge shipping by zone at checkout for genuinely large items. A Rs 150 shipping line on a Rs 2,000 planter is accepted; a Rs 150 line on a Rs 500 cushion is not.
  • Restrict COD on the bulkiest SKUs. A returned 5 kg volumetric parcel costs Rs 420 in freight round trip, on an order that might have been Rs 899.
  • Set a higher free-shipping threshold for the category, or exclude it from free shipping.

Strategy six: choose the courier per parcel

Couriers differ more on heavy slabs than on the 0.5 kg slab. One courier’s 3 to 5 kg slab can be 30 percent cheaper than another’s on the same lane, and their zone maps differ too. Is there a courier that charges dead weight only?

Not for parcels. Every domestic parcel service bills the higher of dead and volumetric weight. Heavy freight (B2B, pallets) is priced differently, but that is a different product.

Does vacuum packing damage products?

Down and feather products should not be vacuum packed for long; synthetic fills, textiles and soft toys recover fully. Test each SKU and note the recovery time on the packaging.

Will a buyer accept a flat-pack lampshade?

If the assembly takes under a minute and the instructions are clear, yes, and the lower shipping cost usually shows up as a lower price they notice more than the assembly.

Should I use air for bulky products to get them there faster?

Rarely. Air services often use a 4000 divisor, which makes a bulky parcel dearer still. Surface with a right-sized pack is the answer for almost all of this category.

How do I handle a bulky product that must ship in a big box?

Price it in, restrict COD, and compare couriers on the heavy slab for every order. The gap between carriers on the 3 to 5 kg slab is where the remaining saving is.
